Co-facilitator debrief
For facilitation teams: each lead's own read of the session, before you settle on one shared story.
The conviction read: two leads who would both call it a good session can still land far apart on 'read the room the same way'. Talking first settles on one story; the spread puts the gap on the table while the session is fresh.

Questions about this template
Should every lead answer before we talk it over?
Yes. Send the link to each lead right after the session and agree not to compare notes until everyone has answered. Then open the results together and start with the item where the answers are most spread out.
Is the spread worth reading with only a few leads?
Yes, as a conversation starter rather than a statistic. In a small team, one firm No beside firm Yes answers on 'Our handoffs felt smooth' is worth a direct talk about which handoff it was and what each lead saw.
